For decades, supply chains followed a push model in which companies produced goods in advance and distributed them through global networks, mainly by sea. Today, platforms such as Amazon, Alibaba, Shein and Temu are accelerating a shift toward pull logistics, where flows respond directly to consumer demand. This transformation is increasing the strategic importance of air cargo, which provides the speed and flexibility required in demand-driven supply chains.

Push and pull logistics describe how products move through global supply chains. For many years, companies relied mainly on a push model. Businesses produced goods based on demand forecasts and stored them in warehouses before distribution. This system worked particularly well with maritime transport, which can move very large volumes of goods at relatively low cost across long distances.

The pull model follows a different logic. Production and distribution respond directly to real customer demand. Goods move only after an order is placed. This idea is closely linked to the Just-in-Time production system developed by Toyota engineer Taiichi Ohno. In this system, components arrive exactly when they are needed. Companies therefore reduce inventory levels and storage costs. Today, both push and pull systems coexist, but the growth of e-commerce is accelerating the shift toward demand-driven logistics.

Graphic illustrating the difference between push and pull logistics.

E-commerce is accelerating the shift

Online retail has significantly changed the pace of global logistics. Platforms such as Amazon, Alibaba, Shein and Temu process millions of orders every day. Customers now expect deliveries within just a few days, and sometimes even within hours. Traditional logistics networks were not designed for this level of speed.

At the same time, global trade still relies heavily on maritime transport. According to UNCTAD, around 80 to 90 percent of global trade by volume travels by sea. However, when speed becomes critical, companies increasingly turn to air cargo. According to the International Air Transport Association (IATA), air cargo carries around 35 percent of global trade by value, despite representing less than one percent of global trade by volume. In practice, this means that a product ordered online in Europe can leave an Asian fulfilment hub within hours, creating faster and more frequent shipments.

Why air cargo is becoming strategic

Demand-driven supply chains require speed and flexibility. Companies cannot always wait several weeks for goods to arrive by sea when consumer demand suddenly increases. Businesses therefore need faster transport options, and air cargo provides that flexibility.

Air transport allows companies to replenish distribution centres quickly, respond to sudden spikes in demand and rebalance inventory between different markets. This transformation is visible in major cargo hubs. Liège Airport in Belgium, for example, has become an important gateway for e-commerce shipments in Europe. The airport hosts logistics operations linked to Cainiao, the logistics arm of Alibaba, which opened a 30,000-square-metre European e-commerce gateway in 2021 to process parcels arriving from Asia.

Hybrid supply chains are becoming the new norm

Push and pull logistics now coexist in most global supply chains. Maritime transport continues to move large volumes efficiently, while air cargo provides the speed required when supply chains must react quickly. Together, these transport modes form hybrid logistics systems that combine cost efficiency with operational flexibility.

This balance became particularly visible during the COVID-19 pandemic. When passenger flights were suspended, airlines temporarily used passenger aircraft to transport cargo. The industry referred to these aircraft as preighters. This solution helped maintain global supply chains during a period of major disruption.

The shift from push to pull logistics is transforming global trade. In the age of e-commerce, logistics is no longer only about moving goods across the world. It is about moving them at the speed of demand while maintaining the balance between cost, efficiency and sustainability.

E-commerce is reshaping global logistics.
